How I Built the AI Training Program for 6,000+ Agents at Douglas Elliman

When AI hit real estate, most brokerages did what most companies do. They bought tools, sent a few emails, and hoped adoption would take care of itself. It didn’t.

At Douglas Elliman, one of the largest brokerages in the country, that was my problem to solve. I was the person responsible for AI training, and I built the program from the ground up.

Why AI Training Fails at Scale

The challenge was never the technology. It was thousands of agents, spread across the country, every experience level, most of them either overwhelmed by AI or convinced it was a fad. Tools were everywhere. Adoption was nowhere.

Adoption Over Applause

So I built the program around one idea: AI adoption is not about tools, it is about behavior change. Instead of chasing every new app, I helped agents fold AI into the workflows they already ran, so it felt like less work, not more. Everything was structured, practical, and tied to real business outcomes instead of hype.

What It Delivered

The program reached more than 6,000 agents across the country. More important than the reach was the traction. It built real credibility with agents and leadership alike, the kind of adoption that sticks, not a keynote everyone forgets by Monday.

“JMan reported to me during our time at Douglas Elliman, and I had a front row seat to both his growth and his impact. He has a rare ability to take complex AI and learning concepts and translate them into practical strategy that teams can actually execute. JMan understands that AI adoption is not about tools. It is about behavior change. That mindset created real traction and credibility with agents and leadership alike. I would confidently recommend JMan to organizations looking for someone who can connect innovation to execution and inspire teams to actually use what they learn.”

Jeffrey Scott Stanton, Executive Learning & Performance Leader (managed JMan at Douglas Elliman)

That same playbook, adoption over applause, is what I now bring to brokerages that want their agents to actually use AI, not just clap for it.
